
Your Lead Told You How to Reach Them. Is Your Follow-Up Listening?
I keep noticing the same thing when I sit down with a business owner and go through their enquiries from the last month.
They have the follow-up covered. Honestly, they do. Someone rings every new lead the next morning, there is a spreadsheet, there might even be a colour code. And yet, when we actually trace what happened to each lead, a good chunk of them just.. evaporated. No reply, no booking, no "thanks but no thanks". Gone.
So we dig into one. A homeowner filled in the enquiry form on a plumber's website at 9.40pm. Under "How would you like us to contact you?" they ticked Text message. Next morning at 10.15am the office rang them. The homeowner was at work, phone on silent, unknown number, straight to voicemail. Nobody sent a text. By lunchtime they had booked another plumber who replied with a two line SMS.
Nobody was lazy in that story. The business followed up within twelve hours, which is better than most. And they still lost the lead, because the follow-up ignored the one instruction the customer actually gave them.
That is the thing I want to talk about today, because it is one of the sneakiest ways a service business bleeds leads. It is not a speed problem. It is a listening problem. And the reason it never gets fixed is that a missed call and a lost lead look exactly the same in your reports.
Why does replying on the wrong channel lose the lead?
Here is what is really going on. When someone tells you how they want to be contacted, they are telling you two things at once: what is convenient for them, and how much friction they are willing to put up with. Which, in 2026, is not much.
- A requested callback that turns up as an email gets buried under forty other emails and never surfaces again.
- A preferred text that turns up as a phone call gets screened as spam. Nobody answers unknown numbers any more, right?
- A Facebook message answered by email gets no reply, because the customer is sitting in Messenger waiting for the little dots to appear.
Every one of those follow-ups can be prompt and polite and still feel like the business did not listen. And for the bigger decisions, a renovation, a finance application, a parent moving into aged care, that first impression sets the tone for everything that comes after.
There is a second cost too, and this one hurts. When follow-up jumps between channels, the conversation splits. The customer's question is in one inbox, your answer went out from another, and whoever picks up the next touch has no idea what was already said. So the customer repeats themselves. And repeating yourself is the fastest way to make an enquiry feel like hard work.
How do you build follow-up that actually listens?
Good news. You do not need to be on every channel. You just need every channel you do offer to feed one process. This is the sequence we build for trades, clinics, studios and advisory firms, and it works the same across all of them because people are people.
1. Ask for the preference at the point of enquiry. One field on every form, quiz and booking page: how would you like us to contact you? Call, text, email, WhatsApp. Make it required. If the lead comes in by phone, whoever answers asks the same question and writes it down. This one little field is the foundation for everything below.
2. Store it where the whole team can see it. The preference lives on the contact record in your CRM, not in a text to the owner or a sticky note on the front desk. Because if the receptionist, the salesperson and the owner can all see "prefers text, after 5pm", they will all behave the same way. That is what consistency actually looks like.
3. Send the first reply on their channel, straight away, automatically. Within a couple of minutes of the enquiry, a short personal message goes out on the channel they chose. Not a brochure. Something like: "Hi Sarah, thanks for getting in touch about the hot water system. I will text you a couple of times that work for a quick chat. If it is urgent, call us on this number any time." It confirms you received it, respects the choice, and sets expectations. The lead relaxes.
4. Keep every channel in one inbox. This is the bit most businesses skip, and it is the bit that changes everything. SMS, email, Facebook, Instagram and web chat all land in one conversation thread against the contact. When Sarah replies by text to an email you sent, the whole team sees the full history in one place. No forwarding, no "did anyone get back to her?", no repeating.
5. Follow up on their channel, not yours. If the preference is text and there is no reply, the next touch is another text. Then maybe a short call, but only after the preferred channel has been tried twice. And you write the follow-up to sound like a person, because that is the whole point.
6. Give the team a stop rule and a hand-off. After three or four unanswered touches over a week, the lead moves into a longer, gentler nurture list. The sequence stops chasing, the contact is not lost, and nobody on the team has to remember any of it.
What usually goes wrong?
Even with the best intentions, this is where it falls over.
The preference gets collected and then ignored. The form asks the question, the answer goes into an email nobody reads, and everyone rings everyone. Fix: make the preference drive the workflow automatically, so the first message goes out on the right channel without a human deciding.
Everything is a phone call. Some owners genuinely believe a call is more personal. It is, when the person picks up. The other 70 percent of the time it is a voicemail nobody listens to. Fix: lead with the requested channel and use the call as a backup.
The channels are separate tools. Facebook messages in the Facebook app, texts on the owner's mobile, emails in Outlook. Fix: one inbox, one contact record, full stop. Otherwise you are asking your team to hold the conversation in their heads.
Follow-up depends on who is on shift. The Tuesday receptionist is brilliant at this, the casual on Saturday has never been shown. Fix: automate the first two touches so the quality does not depend on the roster.
Nobody knows how many leads went quiet. Fix: a pipeline stage called "no response" that you can look at every Friday. Once you can see the number, you will fix it. Trust me on that one.
Why is this better than the alternatives?
"We just ring everyone, it is more personal." It is more personal for the people who answer. For everyone else it is a missed call from an unknown number, and it quietly tells them you did not read the form.
"We reply to everything within the hour." Brilliant, genuinely. But speed on the wrong channel is still the wrong channel. Fast and fitting beats fast alone.
"We will hire someone to manage the inbox." You can, and sometimes you should. But a person managing five separate inboxes is still going to miss things, and they cost a lot more than an automation that never sleeps.
The approach above is not more work. It is less work, done once, in the right order.

- Does every enquiry form ask how the customer wants to be contacted?
- Where does that answer live, and can everyone who follows up actually see it?
- What happens in the first five minutes after a form is submitted, and does it happen on their channel?
- Can one person see the whole conversation with a lead across text, email and social in one place?
- How many leads went quiet last month? If you cannot answer, that is the answer.
Frequently asked questions
Is it really worth asking for a contact preference on every form? Yes. It is one field and it removes the biggest guess in your follow-up. Leads who get their preferred channel reply faster and more often, and your team stops leaving voicemails into the void.
What if the customer does not fill in a preference? Default to text for mobile numbers and email for everything else, and ask the question in your first message so the preference is set for the rest of the conversation.
Does this replace phone calls? No. It puts the phone call in the right place, after the customer has heard from you on their channel and knows who is calling. Answered calls go up when the customer expects them.
How fast does the first reply need to be? Under five minutes is the target, and with automation it is under two. After thirty minutes the lead is already looking at your competitor's website.
